The common causes
- The pipeline does not match how the team sells. Reps cannot place a deal in the right stage, so they stop updating it.
- Too much data entry. Many required fields make every update slow.
- Manual logging. The inbox and calendar are not connected, so reps log emails and meetings by hand.
- Messy data. Duplicates and old records make it hard to find the right contact or company.
- No views for each role. Everyone sees the same long lists, with no clear view of what to do today.
- One-off training. The team saw a demo at launch. Nobody showed them how to do their daily work in HubSpot.
- Managers use spreadsheets. If pipeline reviews run on a spreadsheet, reps update the spreadsheet.
How to find the cause
Look at the data first:
- Which reps log activities in HubSpot, and which do not.
- How many open deals have no next step, or no update in the last 30 days.
- How many deals skip stages or stay in one stage for months.
Then talk to three or four reps. Ask what they do outside HubSpot and why.
How to fix it
- Simplify. Remove fields nobody uses. Give each deal stage clear exit criteria.
- Automate. Connect email and calendar. Create follow-up tasks automatically.
- Build views by role. Reps see their deals and today’s tasks. Managers see their team’s pipeline.
- Train by role. Short sessions on each role’s daily work, and one super user for questions.
- Lead from the top. Run pipeline reviews and forecasts only from HubSpot dashboards.
Example
For a European payment gateway, we set up the pipeline so that a deal moves to the next stage when the rep sends the matching email template. Stalled deals raise an alert, and next-step tasks are created for each stage. Records stay current without reps updating them by hand.
