The two phases
Phase 1: Build and launch (3 to 4 weeks)
- We review your sales process with your team: stages, exit criteria, handoffs and the reports leadership needs.
- We design the HubSpot structure: pipelines, properties, automations and reports.
- We configure the system, connect integrations and build dashboards. We clean and map your data, run a test import, and import everything after your team approves it.
- We train each role, prepare your super user and go live.
Phase 2: Stabilize and optimize (2 to 4 weeks)
Your team works in HubSpot every day. We monitor how they use it, collect feedback, fix issues, and adjust workflows and reports. At the end, the setup matches how your team sells in practice, not only on paper.
What makes a project take longer
- Slow decisions. Most delays come from waiting for feedback or approvals. Projects that involve sales, marketing, finance and IT need more coordination.
- Several teams or regions. Each team with its own process adds design and testing time.
- Custom integrations. An ERP or billing integration through the API takes longer than a native one.
- Large or messy data. More cleanup and more validation rounds.
- No defined sales process. If the process is not clear yet, we define it first. This is a separate step of 2 to 4 weeks, see Sales Process Consultancy.
Procurement, security review and contracts happen before the project starts. They are not part of the 5 to 8 weeks, so plan them into your start date. For complex projects, a paid discovery also comes first. It ends with your HubSpot architecture and a project plan.
How to keep the project on schedule
- Name one project owner who can make decisions, usually the Head of RevOps or Sales Operations.
- Name a super user early and give them time for the project.
- Book the workshop dates in the first week.
- Prepare data exports and system access before the start.
- Agree on what must be ready at go-live and what can wait.
Example
A European payment gateway ran its whole sales and onboarding process through one account manager and a spreadsheet. The project took 8 weeks. We designed the process first, then split it into a qualification pipeline and an onboarding pipeline, cleaned 4,000 contacts, and built dashboards for leadership.
